Introduction to KSeF (Poland mandatory national e-invoicing system) for SMEs

Implementation of KSeF is a change that will affect every company issuing invoices. For SMEs it means the need to reorganize invoicing processes. It is not a task that can be done in a few days without consequences.

The system is intended to digitize the circulation of invoices. In practice, it introduces additional layers of verification and integration. SMEs should approach this with distance and a precise plan.

Step 1: Checking the obligation deadline

Start by verifying when exactly your company must switch to KSeF. According to information from the official website, the deadline for most SMEs and sole proprietors is 1 February 2026. However, do not assume that you still have a lot of time.

Go to ksef.podatki.gov.pl and check your status. Companies above certain turnover thresholds may have different requirements. Skipping this step leads to unpleasant surprises in the future.

Many enterprises disregard this stage. Meanwhile, preparations should start at least several months earlier. This allows testing solutions without time pressure.

Step 2: Choosing the method of using KSeF

You have several integration options to choose from. The Ministry of Finance provides free tools that work on the principle of a web application. However, they are limited and suitable mainly for companies with a small number of invoices.

The second possibility is integration with an existing invoicing program via API. This requires the work of programmers or ready connectors. The third option is external commercial platforms.

From a consultant's perspective, I see that choosing a free tool for a medium company ends in frustration. It is better to invest in an integration that fits the current processes. Always assess the number of invoices per month before making a decision.

Step 3: Obtaining access to the platform

Access to KSeF requires authorization. Most often a qualified electronic signature or trusted profile is used. The process is described in detail on the podatki.gov.pl pages.

First create an account in the system, then assign roles in the company. For SMEs with several users it is worth designating a KSeF administrator. Without this, access management becomes chaotic.

Test everything in the test environment before launching production. Official sources emphasize the importance of such tests. Only those who like unexpected errors in peak season skip them.

Step 4: Adapting processes and the role of AI agents

After obtaining access, the way of generating invoices must be changed. All documents must be in a structured format compliant with the MF schema. This affects templates, integrations with warehouse and accounting.

AI agents can take over part of this work. AI agents automatically validate data before sending and map fields from your systems. As a result, the number of manual corrections decreases.

In practice at SmartCamp.AI we meet companies where AI agents connect with n8n and handle the flow from order to UPO. However, this is not a magical solution. It requires precise configuration and tests on real data.

Most common pitfalls and recommendations

The first pitfall is underestimating the impact on the entire team. Accounting, sales and warehouse must operate differently. Without training, errors appear in daily work.

The second pitfall concerns incoming invoices. KSeF focuses on sending, but receiving and booking also require adaptation. The third is choosing a supplier without clearly established criteria.

I recommend starting with an audit of current processes. If you issue over 30 invoices per month, consider dedicated integration. AI agents help with automation, but will not replace solid preparation. Monitor changes in regulations every quarter.
